Follow up: seems like there was a bit of tension on the lumber that spans most of the height of the door, attached at the bottom to the motor (and thus the bottom latch) and attached above to the top latch.

A small metal piece that acts as a guide to this piece of lumber was especially tight, so we loosened the screws on it no more than a turn each, which seems to have allowed a bit more give.

In conclusion, this may or may not have been the problem, and perhaps there are other problems, but the mechanism seems to  be working at the moment. Unless, on the other hand, Andrew any more information to report.
